Greaves Cotton Ltd is one of the largest organised players in the diesel generator market. It operates in both the B2C and B2B segments. In the B2C segment, the company sells generator sets (gensets) through its authorised dealers across India. Greaves Cotton’s B2C customers include individual homeowners, shop owners, banks, etc. In the B2B segment, it serves a wide range of institutional customers, such as builders, manufacturing plants with power backup requirements, malls and hospitals. The company offers around 100 different genset SKUs manufactured at its facility in Talegaon, Pune, with varying lead times and a mix of standard and customised products. For B2C customers, ready availability of gensets is critical to prevent sales losses. For B2B customers, reliable delivery within short lead times is critical, since government approvals for commencement of operations are dependent on the installation of power backup (genset) facilities at the site. The genset supply chain is highly fragmented, with around 100 suppliers supplying about 1,200 parts for nearly 400 finished-goods (FG) variety. The planning process was based on forecasts, which were highly inaccurate. Frequent engineering changes, long component lead times and poor synchronisation across plants and suppliers made planning and execution highly challenging. This resulted in excess inventory of some SKUs while facing shortages of others. Inaccurate forecasts, coupled with the de-synchronisation of components, also impacted full-kit availability, which improved only towards month-end through expediting efforts, resulting in a high month-end sales skew, with 71% of sales occurring in the last week of the month. Greaves Cotton partnered with Vector Consulting Group to revamp its entire planning process, bringing supply chain subordination to customer requirements to improve delivery performance while ensuring a reduction in inventory. The company implemented consumption-based production and procurement planning, which ensured the on-time availability of full kits for manufacturing. This resulted in improved availability of gensets for the B2C market andOn-Time In-Full (OTIF) supplies to B2B customers, while ensuring a reduction in inventory and month-end sales skew.

Greaves Cotton transformed its complex B2B/B2C genset supply chain by implementing consumption-based planning which helped them achieve ~95% OTIF and reduce inventory days by 20%.
